The Zapier workflow I use so cold email replies book directly to my calendar without me touching a single one

I send about 300 cold emails per day through Smartlead on PuzzleInbox inboxes. At a 4.2% reply rate that's 12 to 13 replies per day. Managing that manually while running campaigns for three clients was burning 2 to 3 hours every day.

I built a Zapier workflow that handles the entire intake process. Here's exactly what it does.

When a positive reply arrives in Smartlead, Smartlead's webhook fires to Zapier. Zapier reads the reply body using a simple AI classify step that sorts each reply into one of four buckets: positive, negative, unsubscribe, or not now. Positive replies trigger the next steps.

For positive replies: Zapier creates a contact in HubSpot with the prospect's name, company, and email. It then sends a Calendly scheduling link from my assistant email address with a short custom message. The Calendly link is pre-configured with 30-minute blocks on Tuesday, Wednesday, and Thursday.

When a Calendly booking confirms, Zapier creates a HubSpot deal at the meeting-set stage, assigns it to me, and sends a Slack notification with the contact name, company, LinkedIn URL, and meeting time.

For unsubscribes: Zapier marks the contact as opted-out in HubSpot and tags them in Apollo to prevent re-pulling on future list builds.

Build time was about 4 hours. Another hour for testing edge cases. Zapier runs about $50 per month at my task volume. The 2 to 3 hours per day I recovered is worth far more.

The one thing this workflow doesn't replace: reading replies with questions or objections. Those still need a personal response from me. But intake, routing, and meeting scheduling for positive replies is fully automated. That was 70% of my reply management time.
