The cold email agency client intake process I run in under 2 hours from signed contract to first campaign live

New clients used to take me 3 to 5 days to onboard. By the time campaigns were running, momentum had already slipped and the client was starting to wonder if they made the right call. I built a repeatable intake process that gets everything live in under 2 hours. Here is exactly how it runs.

Hour one: ICP definition and domain setup. I run a 30-minute intake call using a fixed question template. I ask four things: who is your exact target title, what is the company size and revenue range, what specific problem does your ICP have right now, and what is the one result you got for a similar client we can reference. I do not run a 90-minute discovery call. Four questions. Thirty minutes.

While the call is still running I place the PuzzleInbox order for 3 pre-warmed Google Workspace inboxes on fresh domains. By the time the call ends the order is in. PuzzleInbox typically delivers in 24 to 48 hours with DNS already configured.

Hour two: campaign build in Smartlead. I have 8 cold email sequence templates sorted by ICP type: SaaS, agency, logistics, financial services, and four others. I pull the closest template, adapt it to the intake call answers, and build the campaign in Smartlead. Sequence built. A/B subject lines set. Sending schedule configured.

When the inboxes arrive from PuzzleInbox I connect them via OAuth. First cold sends go out within minutes of connection.

What makes this fast: templates done in advance, a fixed intake question set, and an inbox provider that handles DNS and warmup. Before PuzzleInbox I was spending 4 hours per client just on domain setup and DNS configuration. That time is gone.

The agency value is in strategy and results, not in configuring DNS records. The faster you remove that friction, the more clients you can run simultaneously without adding headcount.
