Switching from Instantly to Smartlead after 14 months of agency cold email work. What I gained, what I lost, and whether I would do it again

I moved three client accounts from Instantly to Smartlead in January 2026. Six months of real data on the same ICPs and copy structures. Here is the honest comparison.

Why I switched.

Smartlead's multi-client management structure is meaningfully better for agency work. At around 1,200 cold sends per day across all accounts, managing replies across campaigns was getting messy in Instantly. Smartlead's separate client workspaces with a unified reply inbox was the primary reason I moved.

What Smartlead does better.

The agency management layer. Separate workspaces per client, one login, a unified reply view that filters cleanly by account. For running cold email across multiple clients this structure is significantly cleaner than Instantly's setup.

Campaign analytics are more granular. I can segment reply rate data by email step, by inbox, and by list segment in ways that Instantly made harder to pull without exporting to a spreadsheet.

What Instantly does better.

The warmup network is larger and I saw slightly better early placement metrics on fresh domains during warmup periods. That said, I use PuzzleInbox for pre-warmed inboxes on both platforms now, which makes warmup a much smaller differentiator between them.

Sequence setup speed. Instantly's sequence builder is faster for simple linear flows. Smartlead is more configurable but takes more time for basic setups.

Deliverability difference.

I ran GlockApps tests across comparable campaigns on both platforms using the same PuzzleInbox inboxes. No meaningful inbox placement difference between the two. The platform matters less than the inbox infrastructure. Do not switch platforms expecting deliverability improvements. Fix infrastructure first, then evaluate platform fit.

My verdict after six months.

Smartlead is better for agency work managing multiple clients. Instantly is better for single-account operators who want simplicity and faster setup. I would make the same switch again for my use case. If you run cold email for your own company only, stay on Instantly. The added configuration overhead in Smartlead is not worth it for a single account.
