12 months on Smartlead, 150K emails sent across 8 client accounts. Writing this because long-term reviews of cold email tools are rare and most reviews I see are either day-one hot takes or affiliate-driven. Here\'s what I think after a full year.

What works well. The agency features are the real reason to pick Smartlead over Instantly. Per-client workspaces with isolated data. White-label client portals so clients see their own branded view of the campaigns. Team roles and permissions that let me keep VAs in the platform without exposing everything. These are the features Instantly doesn\'t match at the same maturity level. The unified inbox is solid for handling replies across dozens of inboxes in one view. Reply handling matters more than people think, and the unified inbox is the feature that makes reply volume manageable at agency scale.

What works fine. Sequence builder, A/B testing, campaign management, integration with PuzzleInbox inboxes via OAuth. None of these are best-in-class but all are good enough. I\'ve never had a sequence fail to send because of platform issues. Reliability over 12 months has been solid with maybe two noticeable outages, both resolved within a few hours.

What could improve. The UI feels dated compared to Instantly and Lemlist. Not broken, but not pretty, and some workflows take more clicks than they should. Reporting depth is decent but not great. I end up exporting data to spreadsheets for the deeper analysis my clients ask for. Campaign setup could be faster for operators who run the same type of campaign repeatedly (template-based setup would save time).

What broke. Two OAuth re-auth prompts when Google Workspace rolled out security updates. Both required manual reconnection across all connected inboxes, which was a pain at 8 workspaces and 60 inboxes. Took about 2 hours to get everything back online. Not Smartlead\'s fault directly but the platform could handle re-auth flows more gracefully.

The infrastructure pairing. Smartlead plus PuzzleInbox was the stack for the full 12 months. OAuth connections held up. Deliverability across the 150K emails averaged around 3 percent reply rate depending on ICP and campaign. The combo of Smartlead\'s agency features and PuzzleInbox\'s pre-warmed Google Workspace inboxes made scaling to 8 clients feasible for a solo operator.

Would I pick Smartlead again. For agency work, yes. The workspace isolation and white-label features save enough time per client per month to pay for the platform many times over. If I were a solo operator running one account, I\'d probably choose Instantly instead because the UI is better and the workspace features don\'t matter when there\'s only one workspace. The pick depends on structure, not features in the abstract.
