Running cold email for 25 agency clients requires tight SOPs or things fall apart fast. Here's the exact operational playbook I follow every week and every month.
Weekly routine (per client, ~20 minutes each):
- Check bounce rates across all inboxes. Anything above 2% gets flagged for list quality review.
- Verify warmup is still running on all accounts. If warmup stopped on any inbox, investigate immediately.
- Review reply rates by individual inbox. Inboxes below 1.5% reply rate for 2 consecutive weeks get rotated out.
- Rotate underperforming inboxes. Pull them from campaigns, increase warmup volume, and swap in reserve inboxes.
- Pull fresh leads from Apollo based on the client's ICP filters. Verify through ZeroBounce before loading.
- Load verified leads into Smartlead campaigns. Check that sequences and schedules are correct.
- Review positive replies and forward qualified leads to the client's CRM or inbox.
