Troubleshooting

My cold email reply rate dropped from 4.1 percent to 0.8 percent in 48 hours. Three days of diagnostics and here is what actually caused it

Four weeks of consistent 4-plus percent reply rate. Then two back-to-back campaigns at 0.8 percent. Same list source. Same copy structure. Same sending platform. I spent three days on diagnostics before finding the actual cause.

Here is what I checked, in order, and what the root cause turned out to be.

First check: GlockApps inbox placement.

Still 91 percent. Inbox placement was not the issue. If it had dropped below 80 percent I would have stopped here and looked at infrastructure problems.

Second check: MXToolbox blacklist monitor.

Two of my 14 PuzzleInbox domains showed up on a minor blocklist I had not seen before. I submitted removal requests immediately. After removing those two domains from active sending, the reply rate problem persisted on the remaining 12 domains. Not the root cause.

Third check: bounce rate.

Bounce rate jumped from 1.1 percent to 4.6 percent on the new campaigns. That was the signal I needed.

I traced the bounce spike to a batch of contacts pulled from a LinkedIn scrape a VA had done. The VA pulled titles and companies correctly but the email addresses were guessed based on company naming convention rather than verified. None of those contacts went through ZeroBounce before loading into Instantly.

A 4.6 percent bounce rate tanks your sending domain reputation fast. Within two campaigns it had knocked down my inbox placement on those domains enough to affect reply rates across all my sends, not just the bad batch.

The fix: removed the bad contact list, suppressed the bounced addresses, ran every remaining contact through ZeroBounce, and paused the affected domains for 10 days. Reply rate was back above 3.5 percent by the third week of recovery.

Every list goes through ZeroBounce before loading now. No exceptions. Even lists from sources I trust. Especially those.
