ICP filters: Shopify brands doing between 1M and 10M annual revenue. Founded at least 24 months ago. Had hired at least one full-time marketing person based on LinkedIn. Excluded subscription-model brands. Excluded brands with fewer than 1,000 Instagram followers as a proxy for audience size.

Infrastructure: 20 PuzzleInbox Google Workspace inboxes through Instantly. Fifteen emails per inbox per day. Four-email sequence over 14 days.
Copy structure: Email one named a specific operational problem DTC brands face at the 2M to 5M revenue stage. Specific, not generic. Email two was a one-sentence result plus one question. Email three was a short breakup.
Reply rates: 3.4 percent overall. Best segment, brands between 2M and 4M revenue with a marketing hire in the last 6 months, hit 5.1 percent.
The subject line that outperformed everything else across all 90 days: their brand name in all lowercase, nothing else. No question. No promise. Just their brand name. Against six competing variants it won every week by at least 0.8 percentage points.
Meetings booked: 94. Close rate in the first 90 days: 18 percent, 17 deals. Average deal value: $14,000 annual contract.
What did not work: openers that referenced their products specifically. DTC founders know you have not actually used their product. References to their Instagram felt invasive. Mentioning estimated ad spend or ROAS felt like surveillance. The best openers referenced their business stage, not their product.
The ICP tightening was worth more than the copy work. Narrowing from all Shopify brands to the revenue and hiring filters doubled my reply rate before I changed a single word of copy.
