How I manage cold email for 80 clients with a 5 person team

agencyops_lead · 2026-04-18 · 2,050 views

Running cold email at 80 clients. 600+ inboxes. 5 person ops team. Here is our full operational stack. Sharing so other agencies can copy or critique.

The team structure.

1) Head of Ops (me). Strategic oversight, client escalations, ops hiring.

2) Infrastructure lead. Manages domains, DNS, PuzzleInbox account, inbox health across all 600+ inboxes.

3) Campaign manager #1. Owns 40 clients. Copy, targeting, A/B testing.

4) Campaign manager #2. Owns 40 clients. Same scope.

5) Reply ops specialist. Handles reply classification, meeting booking, objection handling across all clients.

The tool stack.

Cold email infrastructure: PuzzleInbox Google Workspace and Outlook 365 inboxes. ~600 inboxes across ~200 domains. Handles DNS, warmup, replacements.

Sending platform: Smartlead agency tier with per-client workspaces. Unified inbox across all clients accessible to reply ops specialist.

Data: Apollo Professional seats for campaign managers. Clay for enterprise clients needing waterfall enrichment.

Reply classification: GPT-4 based classifier (custom). Routes replies to appropriate team member or auto-suppression.

Monitoring: Custom dashboard pulling from Smartlead, PuzzleInbox, and Apollo APIs. Shows inbox health, campaign performance, and client ROI in one view.

Client reporting: Automated weekly PDFs pulled from Smartlead data. Sent to clients every Monday morning.

Billing: Stripe for subscriptions. Clients on fixed monthly retainers based on inbox count and service tier.

The workflows.

New client onboarding: 1 hour campaign manager intake call → infrastructure lead provisions inboxes through PuzzleInbox → campaign manager writes first sequence → 48-72 hour delivery timeline → client goes live.

Weekly client management: 15 minutes per client per week for the campaign manager. Review metrics, adjust copy, discuss ICP. Scaled across 40 clients = 10 hours per week per campaign manager.

Daily reply ops: Reply ops specialist processes 500-800 replies per day across all clients. GPT-4 pre-classifies. Human reviews and actions. Positive replies routed to client within 1 hour of receipt.

Monthly client reviews: 30 minute call per client per month. Total: 40 hours per month per campaign manager for structured reviews. Remaining 120 hours per month is weekly management and ad-hoc.

The economics.

Revenue: 80 clients × average $2,500/month = $200K MRR.

Costs: Infrastructure ~$15K/month. Tools ~$5K/month. Team salaries ~$45K/month. Office/misc ~$5K/month. Total ~$70K/month.

Profit: ~$130K/month on a 5-person team. That is ~$26K profit per team member per month. Scalable business if we keep churn under 5% monthly.

What works at this scale. PuzzleInbox eliminating 80% of infrastructure complexity. Smartlead workspace separation for client isolation. GPT-4 reply classification eliminating manual reply handling. Custom monitoring dashboard consolidating metrics. Fixed retainers vs per-meeting pricing (simpler operations, predictable revenue).

What is harder than expected. Client retention — 5-8% monthly churn even at good performance because clients\' budgets shift, leadership changes, or they build in-few teams. Campaign copy refresh — every client needs fresh copy quarterly, which adds up at 80 clients. Hiring — finding good campaign managers is genuinely hard.
