Cold emailing VP of Engineering at developer tools and DevOps companies. What actually gets replies and what engineers find offensive

VP Engineering buyers are the hardest cold email audience I've worked. Seven months targeting this ICP across developer tools, DevOps, and infrastructure software companies. Here's everything I know.
Engineers read your email at the pattern-detection level. The first hint of a sales formula gets the email deleted. They're not being difficult. They filter noise because they deal with enormous volumes of vendor outreach. Your job is to not read like a vendor pitch.
What actually gets replies:
Start with something technical and specific. Not "I help engineering teams ship faster." Something like: Most VPs of Eng I talk to at companies your size spend half their incident reviews on problems that have nothing to do with the actual incident. That sentence is specific enough that a real engineering leader either recognizes the problem or doesn't. Both outcomes are useful.
Never use words like scalable, visibility, or observability in your opener. Those words appear in every vendor pitch they receive. Pattern matching says delete.
Social proof in your second email should name a technical outcome. Not "we helped Company X increase developer productivity." Try: after three months, the engineering team at [Company X] cut time-to-deploy from 4.2 hours to 38 minutes. Real numbers about real workflow changes.
Short is mandatory with this ICP. Under 65 words for email one. If you're running over 65 words you're still in feature-list mode. Cut it again.
I send this through 8 PuzzleInbox Google Workspace inboxes at 12 sends per inbox per day via Smartlead. Volume is lower than my other campaigns by design. The dev tools ICP is a smaller addressable market and you can't afford to burn a contact you might approach again next year.
Reply rate over seven months: 2.8 percent. Sounds low compared to SaaS generalist campaigns. But these conversations turn into 12-month enterprise contracts at 80K to 200K average deal value. Know your ICP economics before you judge your reply rate.
