My client had 4,200 free trial signups over six months. 68 percent of them never made it past day one of the product. No activation. No meaningful usage. Just an email address in the database and a dead account.
Most PLG companies treat these as lost leads. I treated them as a warm list and wrote a cold email sequence specifically for them. The results were better than any cold prospecting campaign I had run that quarter.
Why this list is different from cold prospecting.
They already know the product exists. They already had enough interest to sign up. Something got in the way of activation. That is a different conversation than introducing yourself to someone who has never heard of you. The email can skip the qualification step entirely and go straight to the friction.
The 4-email sequence I wrote.
Email 1: Plain text, under 70 words. Referenced their signup date specifically. Asked one question: did you run into a setup problem, or did something else come up? That is it. No pitch. Just a question. Reply rate: 4.1 percent. Every reply told me exactly what broke their activation.
Email 2 (day 5): A short fix for the most common activation blocker. For this product, most people got stuck at the integration step. I sent a two-sentence explanation of the workaround and a link to the relevant help doc. No ask. Just useful.
Email 3 (day 12): Social proof from a company in a similar vertical that activated successfully and hit their goal in the first 30 days. Specific result. Then asked if it was worth 15 minutes to walk through their specific setup.
Email 4 (day 20): Breakup. Short. Honest. If the timing is off, I'll close this out. Reached back to about 22 percent of the people who had gone quiet.
The result across 2,856 dormant signups contacted.
228 converted to paid customers. That is 8 percent of a list that was already written off. Average contract value was $4,800 annually. The sequence ran through Smartlead on PuzzleInbox Google Workspace inboxes in plain text throughout.
