Cold email playbook for SaaS startup founders on a bootstrap budget

leanfoundr · 2026-02-12 · 1,560 views

Bootstrapped SaaS founder. No marketing budget. No sales team. Just me and cold email. Here is the exact playbook that got us from 0 to 30 paying customers in 4 months.

Budget breakdown:

  • 10 PuzzleInbox pre-warmed Google Workspace inboxes: $45/month
  • Instantly starter plan: $30/month
  • Apollo free tier: $0
  • Total monthly cost: $75

Targeting: I manually built my ICP list. Series A-B SaaS companies, 20-100 employees, using a competing product (found via BuiltWith). 200 new prospects per week.

Sequence: 3 emails over 10 days. Email 1: specific pain point with their current solution. Email 2: customer result with numbers. Email 3: breakup with offer to share our comparison doc.

Results by month:

  1. Month 1: 1.2% reply rate, 5 demos, 2 customers
  2. Month 2: 3.1% reply rate (rewrote copy based on objections), 12 demos, 7 customers
  3. Month 3: 4.4% reply rate, 18 demos, 11 customers
  4. Month 4: 4.8% reply rate, 22 demos, 10 customers

30 paying customers at $200/month = $6K MRR. All from $300 total invested in cold email infrastructure. The ROI is absurd. If you are a SaaS founder and not doing cold email outbound, you are leaving the cheapest customer acquisition channel on the table.

0 to 30 customers in 4 months from $300 total investment. This is the post I wish existed when I was starting out. The breakup email with comparison doc offer is clever -- low commitment ask that still moves the conversation forward.

the month over month reply rate improvement is the real story here. going from 1.2% to 4.8% by iterating on copy based on actual objections is how you win at cold email. most people write one sequence and never touch it again

how did you find companies using a competing product via BuiltWith? do you just search for their tech stack and then export all companies using that tool?

scrappyscott · 2026-02-15

$75/month for the entire stack is my kind of budget. been trying to convince my cofounder we should do outbound but he thinks we need $500/month minimum. sending him this thread

$6K MRR from $300 total investment. that's a 20x return in 4 months. try getting that ROI from paid ads or content marketing. cold email is still the most capital-efficient growth channel for early stage SaaS and it's not even close
