Running a marketing agency and used cold email to sign my own clients. Ironic that most cold email agencies do not cold email to get their own clients. Here is exactly how I signed 15 clients in 90 days.

Infrastructure: 15 PuzzleInbox Google Workspace inboxes. Instantly for sending. Apollo for data. Total cost: about $120/month.

Targeting: B2B SaaS companies, Series A-B, 20-80 employees, currently running outbound (checked via job postings for SDR roles). These companies already believe in outbound, they just need a better partner.

Sequence (3 emails):

  1. Email 1: Referenced their current SDR job posting. Asked if they were looking to supplement in-house efforts with an agency. 65 words.
  2. Email 2: Shared a specific result: "We booked 47 meetings in 30 days for [similar SaaS company] at $52 per meeting." 40 words.
  3. Email 3: Breakup with offer to send our case study deck. This email converted highest because it felt low-commitment.

Results by month:

  • Month 1: 450 prospects, 3.8% reply rate, 6 meetings, 3 clients signed
  • Month 2: 500 prospects, 4.2% reply rate (improved copy), 9 meetings, 6 clients
  • Month 3: 500 prospects, 4.5% reply rate, 11 meetings, 6 clients

15 clients at an average of $2,500/month = $37,500 MRR. Built entirely through cold email at a cost of $360 over 3 months. If you run an agency and are not eating your own cooking by using cold email for client acquisition, you are missing out.

$120/month total cost for infrastructure is about right. the margins on agency cold email are insane when your acquisition cost is this low. what's your churn like though? curious if cold-email-acquired clients stick around

@curiouscathy yes, same provider for both. keeps things simple. I run my own acquisition campaigns on separate domains from client work obviously. and to answer scrappyscott — churn is about 15% quarterly, which is normal for agency. the cold email acquired clients actually have better retention than referral clients because they saw our results data before signing
