I analyzed cold email data across 50+ agency clients. Here are the 2026 benchmarks.

Good infrastructure (Google Workspace or Outlook): Reply rate: 3-6%. Bounce rate: under 2%. Spam rate: under 0.3%. Meeting conversion from positive reply: 40-55%.

Bad infrastructure (shared SMTP, budget providers): Open rate: 20-40%. Reply rate: 0.5-2%. Bounce rate: 5-15%. Spam rate: 1-5%. Meeting conversion: 20-30%.

The infrastructure gap is massive. Same copy, same targeting, same sending platform — the only variable is inbox infrastructure. Google Workspace with proper DNS authentication consistently outperforms shared SMTP by 2-3x across all metrics.

If your numbers are below the good benchmarks, fix your infrastructure before touching your copy. It is almost always an infrastructure problem, not a copy problem.
