Cold Email Inbox Health Check: Daily Diagnostic Guide
By Tom Harris, Infrastructure Reviewer · May 18, 2026 · 8 min read · Last reviewed May 18, 2026
Cold email inboxes can degrade silently. Here is the daily health check diagnostic to catch issues before they damage deliverability or get inboxes suspended.
Why Daily Health Checks Matter
Cold email inboxes can fail silently. Deliverability drops 30%, you keep sending, reputation degrades further, eventually account suspends. By the time you notice, recovery takes weeks. Daily health checks catch issues at hour 1 instead of week 3.
The Daily Diagnostic Checklist
1. Reply Rate Trend (Most Important)
Check campaign reply rates daily. Look for:
- Sudden 50%+ drop in reply rate over 1-2 days
- Gradual decline over 5-7 days
- Specific inboxes with much lower reply rates than others
Signal: Reply rate drop = something changed. Investigate immediately.
2. Bounce Rate
Daily bounce rate should be under 2%. Watch for:
- Sudden bounce rate spike to 5%+
- Specific inboxes bouncing more than others
- Bounces concentrated in specific recipient domains (signals targeting issue)
Signal: Bounce spike = list quality issue OR sender reputation damage.
3. Spam Complaint Rate
Check Google Postmaster Tools. Spam rate should be under 0.1%. Above 0.3% triggers Gmail throttling.
Signal: Rising spam rate = ICP problem. Tighten targeting.
4. Inbox Placement (Weekly, Not Daily)
Run GlockApps tests once weekly. Track:
- Primary inbox vs spam vs promotions placement
- Trends over time per provider (Gmail, Outlook, Yahoo)
Signal: Inbox placement drop = authentication issue or reputation problem.
5. Authentication Pass Rate
Google Postmaster Tools shows SPF/DKIM/DMARC pass rates. Should be 99%+.
Signal: Authentication failure = DNS drift or configuration change.
6. Account Status
Check each inbox isn't suspended:
- Google Workspace admin console — user status
- Microsoft 365 admin center — user status
- Sending platform error logs
Signal: Suspension = anti-abuse triggered. Investigate cause.
7. Sending Volume
Track sends per inbox per day. Each inbox should send 15-20 emails/day for cold email. Watch for:
- Inboxes sending 0 (broken connection, account issue)
- Inboxes sending 30+ (configuration error, rate limit triggered)
8. Domain Reputation
Google Postmaster Tools shows domain reputation: High, Medium, Low, Bad.
Signal: Reputation drop = compounding deliverability issue. Pause and fix.
Weekly Diagnostic Additions
9. Blacklist Check
MXToolbox blacklist check on sending domains. Verify not on Spamhaus, SURBL, URIBL.
10. DNS Health
Verify SPF, DKIM, DMARC, MX records all correctly resolved.
11. DMARC Reports
EasyDMARC or Dmarcian aggregate reports show authentication outcomes from receivers.
12. Inbox Placement Test
GlockApps weekly test gives definitive placement data.
Monthly Diagnostic Additions
13. Campaign Performance Trends
Reply rate, meeting booking rate by sequence variant. Identify what's improving or degrading.
14. Cost-per-Meeting Calculation
Total stack cost / meetings booked. Track month-over-month.
15. Inbox Lifecycle Metrics
Average inbox lifespan before issues. Replacement rate. Helps optimize procurement.
Automation Options
Daily health checks become unmanageable manually at 50+ inboxes. Automation tools:
- Built-in platform monitoring: Instantly, Smartlead show campaign-level metrics dashboards
- EmailGuard: Continuous deliverability monitoring with alerts
- Custom dashboards: Pull APIs from sending platform + Google Postmaster Tools + GlockApps into one view
Action Triggers
What to do when health checks signal problems:
Reply rate drop 30%+ in 1-2 days
Pause campaign. Run inbox placement test. Check authentication. Investigate recent changes (DNS, sending volume, copy).
Bounce rate above 5%
Stop sending. Re-verify list. Identify bad data source. Don't resume until bounces under 2%.
Spam complaint rate above 0.3%
ICP problem. Tighten targeting. Pause specific campaigns/segments triggering complaints.
Account suspension
Don't restart immediately. Investigate cause (volume, content, behavioral pattern). Provider replacement policy applies.
Domain reputation drops to Low/Bad
Critical. Stop sending from that domain. Run full diagnostic. Recovery takes 4-8 weeks.
